Tig torch problem

I have a CK Tig torch that has the adjustable head.
The problem...... It is almost impossible to tighten the tungsten down.
I screw the cap on as tight as I can but often I can still push the tungsten in with my finger.
I have tried a new gas lens, and a new collet, but it still is loose and takes great effort to get it tight. It is like the tungsten is undersized.
The problem just recently occurred and I cannot figure what to do.

Mine did that just the other day and a little plastic part on the end cap was cracked. On mine, the trouble was the small plastic ring that samiches the O-ring with the plastic body of the end cap. Cracked right in half that little sucker was. Ended up putting on a new end cap and the world was great again. Also might just be the end cap itself doesn't fit well, since you tried different collets and collet bodies, try a different end cap.

Without pics of all the pieces, we would all be guessing.
Heck the other day I was having the same thing and I had the collet backwards.....how stupid is that ??!!

Yup, something is backwards, broken, worn, or the wrong size.

Find your torch model & gas lense in the CK book...........

then compare parts diagrams....

As said .... probably a part missing or out of order

Ryan was correct...... I had a cracked cap which failed to tighten down on the collet.
